Mosaic.Breaking the $6M ceiling: repositioning a 40-year renovation firm to win the clients it was built for.

01 · The business problem

Mosaic had plateaued. After years of revenue between $4.5M and $6.5M, growth depended almost entirely on the owner's personal relationships and referrals. The firm did exceptional design-build work, but the market still saw it as an architecture group, and its materials, website, and sales tools did nothing to carry the brand beyond the owner's network. To grow past $6M, Mosaic needed a pipeline that didn't run through one person.

02 · What I saw

“The constraint wasn't the quality of the work. It was positioning and reach. Mosaic was being found by the wrong buyers, described in the wrong category, and sold by one person. The fix wasn't louder marketing. It was making the firm legible to the clients it wanted, and giving a new sales hire tools that sold the work without the owner in the room.”

03 · The strategy

What we decided.

01

Reposition the category.

Move from "architects group" to design-build, matching what Mosaic actually delivers and the larger, full-scope projects it wanted to win.

02

Sell the range, not the hero shot.

Show the breadth of projects so prospects could see themselves in the portfolio, widening the funnel beyond kitchen and bath.

03

Make the team the brand.

Premium buyers hire people. Putting the designers and project lead forward reduced dependence on the owner as the face of the firm.

04

Measure what drives revenue.

Track where leads come from and which ones close, so marketing spend follows evidence, not instinct.

04 · The work

Then we made it real.

Repositioned identity and website · Business cards and leave-behinds · Direct mail built around project range · Sales collateral for the new sales hire · Lead-source tracking in JobTread feeding a live financial dashboard

My role.

Fractional CMO

I set the positioning and growth strategy, directed the creative work, and designed the systems that connect marketing activity to revenue.

06 · Where it stands

What happened.

The repositioning, identity, website and sales materials are live. Lead-source tracking now runs through JobTread into a live financial dashboard, so for the first time Mosaic can see which channels produce its best clients. We're measuring lead volume by source, close rate, and average project size against our starting baseline, and this case study will be updated with results.
